High-Performance Shopify Store for Technical DTC

Before launching Armgates, the client’s main store—Otobram—offered a wide mix of brands and products, making it difficult to establish a consistent brand identity. Armgates needed a dedicated space for their proprietary gate automation systems that reflected their reliability and quality, providing customers with clarity.

We kicked off by simplifying their product offer, categorizing it into focused, audience-specific product lines. A custom Shopify build enabled us to tailor the experience, while a full product photoshoot established brand consistency across visuals.

Shopify Design Meets Technical Sales Enablement

We designed the Armgates Shopify store from the ground up to function as both a branding tool and a conversion machine. A custom configurator for automation systems was embedded directly into the store—allowing customers to select product sets based on their gate types and installation needs.

To support the brand’s technical positioning, we emphasized trust signals and streamlined the UX for B2B buyers and installers. Every touchpoint was built to increase confidence and simplify complex buying decisions.


Fulfillment Infrastructure and Automation

We mapped out a lean fulfillment model aligned with Armgates’ logistics and stock availability. Each product group was tagged by delivery speed, stock location, and bundle options, ensuring efficient fulfillment and minimized friction in the post-purchase experience.

Additionally, we supported integration with delivery notifications and automatic status updates to ensure transparency from order to door.



Winning the Gate Automation Category on Allegro

We adapted key Shopify UI principles to Allegro, refreshing listings with visually consistent creative, benefit-first bullet points, and value stack bundles (e.g., WiFi + Warranty combos). Listings were optimized for keyword relevance and trust, with performance monitored and refined in weekly sprints.


From Solid Operation to Market Leader Growth


✅ Annual revenue grew from €300,000 in 2023 to €650,000 in 2024, more than doubling year-over-year
✅ Market share increased from 1.82% to 3.39% in the Polish gate automation sector
✅ Between February 2024 and June 2025, €500,000 in sales were generated from bundled gate systems with a battery pack (battery backup)
✅ Of that, €160,000 came directly from battery pack upgrades driven by strategic product bundling, upselling logic, and revised PDP layout
✅ Bounce rate reduced by 38% on the Shopify store
✅ +23% conversion lift on Allegro after marketplace optimization


To accelerate sales on Allegro, we refreshed ArmGates' entire product presentation—aligning it with evolving customer needs. New visuals were introduced, including both real product photos and AI-generated lifestyle imagery. Despite limited budget, we coordinated and executed a full product photoshoot, ensuring top-tier listing quality.

A competitive gap analysis revealed a surprising opportunity: very few gate opener kits included battery-powered (AKU) modules. Based on this insight, we guided ArmGates in assembling and promoting AKU-inclusive sets. This single shift led to a significant revenue surge—over €160,000 in sales came directly from AKU-enhanced kits, out of €500,000 total from Feb to June 2024.

Meanwhile, our newly launched ad creatives on Allegro hit a record-breaking ROAS of 12. But we didn’t just focus on boosting sales—we helped the client discover entirely new product-market fit opportunities.

This strategic thinking positioned ArmGates not only as a responsive seller—but as a category leader proactively filling market gaps.
